The challenge

The Bay's data center had reached the end of its useful life. The hardware was aging, maintenance costs were climbing, and the infrastructure could no longer keep pace with the performance and scale a growing online retail business demands. A move to a modern, scalable, secure data center had become less an upgrade than a necessity.

The difficulty was in the moving. The Bay's IT systems were deeply interconnected and mission-critical, the retail business could not pause while they relocated, and the timeline was tight. This was a project that would live or die on planning and coordination, so The Bay looked for a partner whose project-management discipline could execute the migration with precision and keep critical operations running throughout.

Our approach

This was a project-management problem as much as a technical one: moving an interconnected, mission-critical estate without interrupting a live retail business. BITSUMMIT led it with a single senior project manager owning the plan and a phased approach that proved each step before committing to the next.

The Bay data center migration: from a legacy data center across a project-managed track of dependency mapping, risk planning, DR rehearsal, phased cutover, and validation, to a new scalable data center, with zero downtime and 20% lower running cost, designed by BITSUMMIT

Plan against a complete dependency map

BITSUMMIT began with a full inventory and dependency mapping of The Bay's systems, applications, and databases, so nothing critical could be missed at cutover. That fed a detailed risk plan covering downtime, data loss, and communication failures, and a phased migration roadmap aligned to The Bay's business timelines.

Keep everyone aligned

A senior BITSUMMIT project manager coordinated every activity and served as The Bay's single point of contact, with weekly stakeholder meetings keeping internal IT and the business aligned as the move progressed.

Rehearse before the real move

Before touching production, the team built a disaster-recovery and contingency plan and ran mock migrations and failover testing, confirming that systems could be restored quickly if anything went wrong on the night.

Migrate in phases, supported around the clock

The migration ran in phases, starting with non-critical systems to validate the process before mission-critical applications moved, with 24/7 support managing the cutover in real time. After the move, BITSUMMIT validated every system against its performance benchmarks and handed The Bay's IT team full documentation and training on the new environment.

The outcome

The Bay moved to its new data center with no unplanned downtime, so retail operations continued without interruption and every system came back up with its data intact.

The new environment is built to scale with The Bay's growing online retail and digital operations, and the modern infrastructure improved performance and reduced latency for both staff and customers. Consolidating onto modern, right-sized hardware also cut operational costs by 20% through better resource use and energy efficiency, while stronger built-in security brought the environment in line with current industry standards and regulations.

The Bay's entire data center moved with zero unplanned downtime and 100% data integrity - a phased, project-managed cutover that cut operating costs by 20%.
